Buy-One-Get-One Offers That Still Make Profit

"Buy one, get one free" is one of the easiest offers to understand — which is why guests love it. But a BOGO on your most expensive dish, every day, with no limits, simply gives away half your revenue.

Good BOGO offers are designed, not just switched on.

Designing a Profitable BOGO

1. Pick the Right Items

Choose items with low food cost — beverages, fries, desserts, pizzas made from shared ingredients. Avoid items where the free one costs you a lot.

2. Use Slow Hours

Run the offer on weekday afternoons or slow evenings, when the kitchen and tables are free anyway.

3. Buy X, Get Y — Not Always the Same Item

"Buy a main course, get a beverage free" often works better than "buy one pizza, get another pizza".

4. Set Limits

Limit the offer to certain items, categories or days so it can't be applied everywhere.

5. Let the System Apply It

When cashiers apply offers by hand, mistakes and misuse follow. Rules in the POS apply the offer only when the conditions are met.

6. Measure It

Check how many times the offer was used and what happened to sales. Keep offers that bring extra orders; stop the ones that only discount guests who would have come anyway.

Do the Maths Before You Launch

A BOGO only makes sense if the extra guests or extra items cover the cost of the free item. Here is a simple example.

Say a cold coffee sells for ₹180 and its ingredient and cup cost is ₹45. On a normal weekday afternoon you sell 20.

With "buy one, get one free" on cold coffee from 3 pm to 6 pm:

  • •Each pair brings in ₹180 and costs ₹90 in ingredients
  • •If sales rise to 30 pairs, revenue is ₹5,400 against ₹2,700 in ingredient cost
  • •Many of those guests also order a snack, which is where the real profit comes from
Now compare a BOGO on a ₹450 main course with a ₹160 food cost. Each free plate costs ₹160, and guests who come only for the deal rarely order anything else. The same offer that works for coffee can lose money on a main course.

Common BOGO Mistakes

  • •No end date — An offer that never ends becomes the new normal price.
  • •Running it during peak hours — You give away items you would have sold anyway.
  • •Allowing it with other discounts — A BOGO plus a coupon plus loyalty points can make an order almost free.
  • •Not training staff — If staff don't know the rules, they apply the offer wrongly or argue with guests.
  • •Not telling anyone — A slow-hour offer only works if guests know about it through WhatsApp, social media or table cards.

A Simple BOGO Launch Plan

  • •1. Pick one or two low-cost items and a slow time slot.
  • •2. Write the rule in one line: "Buy any cold coffee, get one free, 3–6 pm, Monday to Thursday."
  • •3. Set it up in the POS so it applies automatically, and test a sample bill.
  • •4. Announce it on WhatsApp, Instagram and at the counter.
  • •5. After two weeks, compare sales, average bill and food cost with the two weeks before.
  • •6. Keep it, change it or stop it based on the numbers.
Run offers like experiments, not habits. The data will tell you which ones to keep.

Key Takeaways

  • •Choose low-cost items for BOGO offers, such as beverages, fries or desserts, not your most expensive dishes.
  • •Run offers in slow hours and on slow days, when the kitchen and tables are free anyway.
  • •Set clear limits — items, days, times and an end date — and don't let offers stack.
  • •Let the POS apply the rule automatically, then compare sales and food cost before and after.

How RasoeeCloud Helps

RasoeeCloud has a Promotions section where admins create buy-one-get-one style rules, limit them to selected products or categories, and switch them on or off. The POS applies the rule automatically when the cart qualifies, and you can see how often each promotion was used.
