Busy Is Not the Same as Profitable
Many restaurant owners judge the month by sales. A full dining room and a long delivery queue feel like success. But sales only tell you how much came in. They say nothing about how much was left after paying for ingredients, staff, rent, gas, commissions and tax.
A profit and loss statement (P&L) answers that question. It lists revenue at the top, every cost below it, and the profit at the bottom. Read every month, it shows whether the business is getting healthier or quietly losing money while the restaurant looks busy.
The Basic Restaurant P&L Format
A simple restaurant P&L has five blocks:
- •Revenue — food, beverage and other sales, after discounts and refunds, excluding GST
- •Cost of goods sold (COGS) — the ingredients and beverages used to make what you sold
- •Gross profit — revenue minus COGS
- •Operating expenses — staff, rent, utilities, gas, marketing, delivery commissions, repairs and admin
- •Net profit — gross profit minus operating expenses
Prime Cost: The Number to Watch First
Prime cost is food and beverage cost plus staff cost. Together these are usually the biggest costs in a restaurant, and both can be controlled week to week through purchasing, portioning, waste and rostering.
Track prime cost as a percentage of revenue. There is no single correct number for every format — a QSR, a fine-dine restaurant and a cloud kitchen run very differently — but your own trend matters most. If prime cost rises three months in a row, find out why before it eats your profit.
Ratios Worth Reviewing Every Month
- •Food cost % — COGS divided by revenue; rising food cost points to price increases, waste or portioning
- •Staff cost % — wages and salaries divided by revenue
- •Gross margin — gross profit divided by revenue
- •Net profit margin — net profit divided by revenue
- •Average bill value — revenue divided by number of bills
Read the P&L by Channel and Branch
A combined P&L can hide problems. Delivery orders carry aggregator commissions and packaging. One branch may be carrying another. Splitting the P&L by branch, and looking at delivery costs separately, shows which parts of the business actually make money.
If one outlet is consistently weaker, look at its food cost, staff cost and rent before deciding anything else. The multi-outlet restaurant challenges guide covers what usually goes wrong across branches.
Profit Is Not Cash
A profitable month can still leave you short of cash. Customer credit (udhaar) is counted as sales before you collect it. Vendor bills you have not paid are counted as cost before cash leaves. GST collected must be paid to the government.
Review three items alongside the P&L: money owed to you by credit customers, money you owe vendors, and GST payable. Together they explain most of the gap between profit and the bank balance.
Where P&L Numbers Go Wrong
- •Expenses paid in cash and never recorded make profit look higher than it is
- •Purchases recorded in the wrong month distort food cost
- •GST included in sales inflates revenue and margins
- •No stock count at month-end means food cost is a guess
- •Late bill edits and voids change sales after the report was read
Key Takeaways
- •A P&L shows what is left from sales after every cost, which sales figures alone cannot.
- •Keep GST out of revenue and record every expense, including cash expenses.
- •Watch prime cost — food plus staff — as a percentage of revenue every month.
- •Compare ratios with earlier periods and split the P&L by branch and channel.
- •Review credit, vendor dues and GST payable to understand why profit differs from cash.
